Create a Shared New Way

When an entire community is faced with sweeping change, it is best to have the community create a shared new way together. This requires clear and disciplined coordination, but increases the calibre of success.

By working together to solve their problems, the community comes to understand more deeply what they need to innovate and why. They are also better equipped to use their innovation consistently, and fully enjoy its benefits.

For Example

The government needs a national training program so that people can be certified for work anywhere in the country. At present, training is provided by many institutions across the land, each with a unique training method and standard. National certification is impossible.

Everyone agrees on what is needed — a new program design that will integrate 30 new elements. This is a large change that should involve the whole professional community.

7LEVEL WORLD   

Phase 1 of the initiative will design the program, Phase 2 will develop it, and Phase 3 will set up new administration for the program and standard. As well, Phase 1 will design a “model” of how all aspects of the program fit together.

6LEVEL BUSINESS   

In Phase 4, the initiative will develop a new data strategy and IT system for 4 levels of users: (1) trainers and trainees, (2) operations for the program or standard, (3) leadership oversight by institutions, and (4) mandate oversight by government.

8LEVEL WORLD   

So the government invites the community to come together and create a shared new way for delivering the program and standard. But the community has never done this before, and now they must coordinate efforts, innovate as one, and produce a cohesive program.

The community also faces a new level of complexity — they must define a model for how every aspect of the program will work together. Everything in all phases must align with the model, but the model itself cannot be finalized until everything is completed.

Create a Shared New Way

 

This initiative has similarities to Examples in previous Notes. The multiple phases are similar to Note 00-09. Innovation and standards are found in Notes 00-07 and 00-08. And the 30 elements will require us to align teams, as we did in Note 00-06.

The skill we now need is how to organize an initiative for a community that must together create a shared new way. To do this, we must develop a new program “model” — this is a bit like planning how to use a 30 room mansion to organize our 30 new elements.

One Phase of Visions

We begin by creating a draft of our model. This helps us see how our “rooms” and elements fit together, who should build what elements, and how best to coordinate.

2  Vision 2   Clarify what matters for each portion of the model

3  Vision 3   Assign teams to build all the elements in the model

So now we have teams working in rooms, one in the hallways, and one adding electrical. But everyone is aiming for what matters.

4  Visions Beyond   Gather ideas to create a shared new way

5  Big Vision   Create a standard model for the program and community

As we work, we repeat the cycle above. After each one, we realign everyone to the Big Vision. Eventually, we achieve what matters and our specific results. At that point, we have achieved our standard and completed our initiative to create a shared new way.

In the Example

The above example was based on several initiatives. The government mandate was to solve historic problems, integrate advancements, achieve consistency, and improve trade.

Example from Education:

A diverse education team started Year 1 by developing an innovative model. In Year 2, 40 more professionals joined from 12 institutions. They tested the model, and developed and delivered a full pilot program. The initiative won a national award for excellence.

Example from Science, Health and Technology:

The initiative was mandated to develop a new economic community. It started by designing the community model, and building team and international collaborations. By Year 3, there was a growing community. Many teams won international acclaim.

Imagine that you need to create a new model for a community that has experienced sweeping change. What problems must the new model solve for the community? Do you know what matters most? Can you describe the specific results needed?

Use your Work Tool to jot down your ideas. Then reflect on your notes. Do not try to design the model itself, as you may need an expert to do that. But you will need to tell the expert what matters, the Problems to solve and the specific results that you need.

TIPS for Tasks

What helps to create a shared a new way? The biggest help is the exchange of ideas to help solve the problems or inspire more ideas. To achieve this, you need to foster interaction with others, so everyone can gain new insights from the shared perspective.
